The brief is thorough, but one thing that changes the audit estimate significantly: how mature is the current codebase really? A staging environment that runs is one thing — clean migrations, consistent RBAC, no hardcoded secrets, real test coverage is another. Have you had any independent technical review so far, or is this the first external audit? Also, on the team side — you're asking for 7–8 profiles. We cover most of those roles with people who double up (backend/DevOps, frontend/QA), which is normal for a studio our size. Are you open to a lean senior team that moves fast, or is headcount itself a hard requirement? We'd approach Phase 0 as a structured audit: codebase, data model, security surface, offline/sync architecture, and a frank go/no-go on the multi-country data model — that last one tends to be where accumulated debt hides. From there we'd propose a phased plan with milestones and acceptance criteria before touching Production. Happy to keep talking scope here before anything moves forward. J’ai passé les 4 dernières années à résoudre exactement ce type de reprise, consolidation et mise en production de plateformes Node.js/NestJS/Next.js à forte criticité. J’ai livré un monorepo TypeScript en Production avec PostgreSQL, Redis, CI/CD et rollback propre, et sécurisé un produit multi-rôles avec contrôle RBAC, audit des migrations et durcissement Docker. Le vrai risque ici n’est pas la fonctionnalité visible, c’est la dette cachée : divergences de dépôt, schémas instables, dette de déploiement, synchronisation hors ligne et règles pédagogiques par pays qui peuvent casser la maintenabilité. Je vais d’abord auditer le dépôt, les tests, la sécurité, les migrations et la préproduction, puis consolider l’architecture, fiabiliser les images Production, sécuriser secrets/sauvegardes/restauration et préparer un déploiement progressif sans perte de données. Ensuite, j’industrialiserai la modélisation pays/cycles/programmes/versions pour éviter toute réécriture future. I expect to find real gaps between what the tests claim and what actually works offline on Android, that's almost always where a handoff like this bites you. Phase 0 would confirm that quickly, and I can turn that audit around in about 8 days with a clear plan and honest numbers for what follows. The multi-country part is the real engineering problem here, not the CRUD. Getting curricula, grading rules, and content versions to plug in per country without a special-case branch for each one takes a data model built for it from day one, and I've built that kind of country/version layering before. I work solo and I'm fluent in French, so I can cover Tech Lead, backend, and DevOps directly and bring in trusted people for QA and security review as needed.
